Bitcoin Well's Adam O'Brien Builds a 'Counterparty Ladder' From ETFs to Self-Custody

Adam O'Brien, founder and CEO of Bitcoin Well, joined Simply Bitcoin Live the same day Binance disclosed a $6.3 billion hack to lay out a framework he has been building for months: the counterparty ladder, a way of mapping exactly who stands between a person and their money at every stage of owning Bitcoin.

A HACK WEEK PRODUCES A FRAMEWORK

O'Brien said the idea grew out of watching Bitcoiners treat self-custody as a single, binary move rather than a spectrum of exposure. His point: moving off an exchange does not mean moving to zero counterparties, it means moving to fewer of them, and most people never stop to count which ones remain. He said the ladder has at least six rungs, and probably more if someone wanted to split them further, each one defined by who could still get between a holder and their coins.

RUNG ONE HAS NO BOTTOM

At the bottom of the ladder sits everything that is not Bitcoin held directly, including a Bitcoin ETF. O'Brien argued that an ETF investor is exposed to a board of directors, a stock exchange, a broker, a custodian and every other shareholder with a potentially superior claim, and that real estate and gold carry a similar tangle of counterparties even though they feel tangible. His view on swapping Bitcoin for ETF exposure was blunt: anyone doing it for long-term, generational savings is giving up the asset's defining advantage for a product that behaves more like a short-term trade.

RUNG TWO IS THE DANGEROUS ONE

O'Brien called custodial exchanges like Binance the most dangerous rung on the ladder, not because the risk is exotic but because it is invisible to most people who believe they already left it behind. Coins sitting on an exchange sit in a pooled address controlled by a small number of executives, with none of the legal title, insurance or audit trail that self-custody or a regulated account provides. He said the Binance hack proved the point he had been making on stage the week before: proof of reserves does not prevent a honeypot problem, it just makes the honeypot easier to point at after the fact.

UP THE LADDER TO SELF-CUSTODY

The middle rungs, in O'Brien's telling, run through retirement accounts and collaborative custody arrangements, each trading some counterparty exposure for a specific benefit, whether that is a tax advantage or shared key control. The top rungs are self-custody and what he called KYC-free self-custody, where a holder's identity is never tied to their UTXOs. He was careful to note the trade-off at the very top: a KYC-free stack that is not managed carefully can become identifiable anyway, and it does not scale cleanly for someone trying to move large sums within the law.

THE TRADE-OFF NOBODY WANTS TO ADMIT

O'Brien's broader argument was that Bitcoiners spent years treating "not your keys, not your coins" as the end of the conversation, when it was really the start of a longer one about firmware, entropy, estate planning and jurisdiction. After a year that included a Coldcard firmware flaw, a tampered Ledger reseller and now the largest exchange theft on record, his advice was to write down every asset a person owns, name the counterparty attached to it, and decide deliberately whether that trade-off is still worth making rather than inheriting it by default.
